Basics of Objectives and Key Results System
What Is the OKR System?
Objectives and Key Results (OKRs) is a goal-setting framework used by individuals, teams, and organizations to define measurable goals and track their outcomes in order to achieve a change, growth and alignment.
An Objective (O) is a goal you want to achieve.
- Objective (O):
Objective is an inspirational goal that defines what you want to achieve. It should be clear, ambitious, and motivating — something that provides direction. It provides direction and focus and can be either qualitative or quantitative, depending on the context.
Objectives can exist at multiple levels in an organization: The highest level objective, which is generally qualitative, is called North Star Objective or high-level Objective
Key Results (KRs):
Key Results are a quantitative and measurable outcomes that indicate whether you’re achieving your objective. They define how you’ll measure progress and success.
How to Write Effective OKRs
Start with a Clear Objective
Focus on impact, not tasks.
Keep it short, inspiring, and action-oriented
Define 2–5 Key Results per Objective
Each KR should be specific, measurable, and time-bound.
Use numbers, percentages, or milestones.
Avoid vague verbs like “improve” or “enhance” without quantifiable targets.
Align and Connect
Ensure Objectives align with higher-level company or team goals.
Link related tasks or initiatives to each KR to track real progress.
Set a Timeframe
OKRs are often set quarterly or annually, depending on the scope.
Review Regularly
Update progress frequently.
Reflect on outcomes at the end of the cycle — OKRs are meant to be learning tools, not just scorecards.
Create an Objective
Click on the + icon on top-right of the Objective page to open Create Objective modal.
- Type:
Objectives can be either Organizational or Individual:- Organizational Objectives are tied to a position, not a specific person. This means the objective remains with the position, even if the person holding that role changes.
- Individual Objectives are assigned directly to a person, so they remain responsible for the objective even if their position changes.
- Objective Owner:
Objective owner is responsible for achieving the objective. Depending on the Objective Type, you can assign the objective either to a position (for organizational objectives) or to an individual (for Individual objectives). - Objective Title:
Write your objective clearly and concisely. You can also use the OKR Assistant to automatically generate objectives tailored to your workspace — based on the objective type, objective owner, workspace vision and mission, and existing objectives. (Read more: How to write good OKRs) - Reviewers:
Reviewers can access the Objective regardless of the restrictions in workspace settings.

- Tags:
Tags help you classify and filter objectives, tasks, and assessments. For objectives, you can use tags to indicate details such as the time period, target department, project name, or other identifiers. Only Owners and Admins can create new tags. - Description:
Provide more detail to clarify your Objective if needed. - Start and Due Dates:
Select the checkbox to add start and due dates for your Objective. - Alignments:
Use alignment to connect your Objective to a Key Result of an existing Objective (Read more: What does Cascade and Ladder mean?) - Add Key Result: You can create a KR for your objective while creating the objective or at any time afterward.
Create Key Results (KRs)
While creating an objective, you can add Key Results (KRs) by clicking “+ Add Key Result” at the bottom of the Create Objective modal. You can also create Key Results later.
Note: The objective is automatically created in your workspace as soon as you click “+ Add Key Result,” even before you click Create.
- Key Result Title: Key results should be clear and measurable. You can use the OKR Assistant to automatically generate a Key Result — based on the objective title, existing Key Results, metric, and start and target of the KR. (Read more: How to Write Good OKRs)
- Key Result Owner: The owner of the KR is in charge of the KR progress.
- Progress Calculation:KR progress can be measured in different ways:
- Self Report: Progress to be manually updated by individuals.
- Task-Based: Progress is automatically calculated based on the progress of all connected tasks.
- Objective-based: It is automatically set when a KR is cascaded into an Objective—progress will mirror the progress of that corresponding Objective. (Read more: OKRs Alignment)
- Metric: The KR progress can be reported either in numbers or as percentages.
- Start: The starting point for calculating the KR progress.
- Target: The target point for calculating the KR progress.
- Progress Report Reminder: You can set a reminder for the KR owner to report the progress.
- Related tasks: Link the KR to an existing task or create a new one instantly by clicking "+ Add a new task".
OKR Views
After creating your list of Objectives and Key Results (OKRs), you can switch between List view and Tree view at the top of the Objectives page.
List View

The objectives list view allows you to view details, and report progress of all the objectives and key results in a list format.
Expand/Collapse Objectives
Click on the Objective name to expand the objective and view their Key Results' detail.
Add a Key Result in List View
You can Add a KR to an Objective in List view in two ways:
- In Objective's collapse mode, click
in front of the objective, click Edit, scroll down to see the existing KRs and click +Add Key result to add a new one. - In Objective's expand mode, click +Add Key result at the top of KRs' list to add a new one.
Pin/Unpin an Objective
Hover over the Objective that you want to pin to the top of the list until the pin icon (
) appears, then click it.
A tilted pin icon(
) indicates that the Objective is pinned.
Generally, pinning applies only to your own workspace Objectives. However, if you’re an Owner, you’ll be asked whether you want the pin to appear in other members’ workspaces as well.
Rearranging the pinned Objectives: You can rearrange the pinned Objectives by clicking on the two-way arrow (
) on the left and drag it to your desired place.
Search Objectives
At the top right of the Objectives page, you’ll find a search bar.
From the “Search by” dropdown, choose what you want to search for — Objective/Key Result, Tags, Key Result Owner, Objective Owner, or Reviewers.
Enter your search term in the “Enter search text” field.
Tree View
In the tree view, you can see your Objectives and key results hierarchy and relationships more clearly.
On the menue on the top of your OKR tree you can:

![]() | Set the tree view as Horizontal or Vertical |
![]() ![]() | Minimize all the tree nodes (objectives and KRs), to only see their name and progress Maximize all the tree nodes (objectives and KRs), to view them with details |
![]() ![]() | When a node is collapsed, its space is preserved, keeping the tree layout fixed. When a node is collapsed, its space is not preserved, allowing other nodes to move closer to each other and make the tree more compact. |
![]() ![]() | Fit the whole tree to screen Zoom in or out |
| Open Done Archived Independent | Filter out the OKRs based on their status. Independent nodes are those not linked to your tree. |
| Hide or Transparent | Hide the nodes filtered out from the tree view, or Show them in a transparent color |
Edit an Objective and Key Results
To edit an Objective or Key result detail (their name, their owner, their due date, tags, alignment...)
- Click on the settings " ⋮ " in front of the Objective or Key Result, in either tree view or list view.
- Click on Edit
- Make the desired changes
- Click Update after you made changes to save.
Link Tasks to KR
Key Results can be linked to one or multiple tasks.
You can link tasks to a KR by filling the Related Tasks field when creating the KR, or later by opening the KR’s settings icon (⋮). (In Tree view, use the settings icon for the corresponding Objective.)
View the linked tasks:
- If tasks are already linked to a KR, you'll see the (
) icon in front of a KR title, showing the number of tasks linked. Click on the icon to open a list of linked tasks and their details. - If you only see + Add Task in front of a KR title, it means no tasks are linked yet.
(In List view, make sure the Objective is expanded to see its Key Results.)
Report Key Result Progress
In both List view and Tree view, you can click the Add Report icon (
) beside each KR to report its progress. When you click the icon, you’ll see the KR’s start value, target, and metrics. You can then report its progress, specify its status (On track, has issues, or at risk) which will appear as a tag for the KR, and add a comment about the progress.

Review KR Progress
In either List view or Tree view, click the View Report icon (
) to review a KR’s progress.
You can:
View all previous reports for the KR.
Edit or delete each report.
Hover over the comment icon (
) to see comments on each report.Click the download icon (
) to export the records as a CSV file.
You can open CSV (Comma-Separated Values) files using any spreadsheet software, such as Microsoft Excel or Google Sheets. This allows you to sort and filter data, create charts, and generate customized reports based on your needs.Tags
The Tags icon (
) on the top of Objectives page allows you to:
Create tags: Owners and admins can click the icon to create tags, which can be used by everyone in the workspace.
View tags: You can always click the icon to see the list of available tags.
Download OKRs as Text
Use the download icon (
) at the top of Objectives page to download your Objectives and Key Results (OKRs) either the Tree View or the List View in text format. The downloaded file can be used to keep a record or to re-import later.
Import OKRs
Use the import icon (
) at the top of Objectives page to import OKRs from a text file.
You can import OKRs using:
Text files previously downloaded from Pandos, or
Text files written manually following the same format.
Objectives Status (Open, Done, or Archived)
Objectives are categorized into three groups: Open, Done, and Archived
- Open refers to the Objectives that are active
- Done refers to the Objectives that are not active anymore, whether successfully achieved or past due.
- Archived refers to the objectives that are not relevant anymore or need to be temporarily set aside.
When you send an Objective to Archives, its connections to other Objectives or tasks are preserved. However, the progress of archived Objectives will not affect the progress of their upper-level Objectives.
Set an Objective as Done or Archived
Click on the settings icon " ⋮ " in front of the Objective in either tree view or list view, and click Done or Archive.
View Done/Archived Objectives
In the list view, you can see Open, Done, and Archived tabs on the top of the Objective section.
In the tree view, you can recognize each Objective’s category by its color.
- Open: green
- Done: Yellow
- Archived: Red
You can filter out each category by clicking them in the top menu. After you filter out a category, you can also determine if you want to hide them in the tree or show it as transparent.

Restore an Archived Objective
- In List view, go to the Archived tab, or in Tree view tick the Archived label on the top menu,
- Click on the settings icon " ⋮ " in front of the Objective or Key Result you want to restore,
- Click on restore
Permanently Remove an Objective
To permanently remove an open Objective:
- First, send the Objective to the Archived; click on the settings icon " ⋮ " and click Archive
- Then, go to the Archived Objectives, click on the settings icon " ⋮ " and click Remove.
Reopen a Done Objective
Go to the Done tab. Click on the settings icon " ⋮ " Click reopen.
OKRs Alignment

In OKR system, you have a transparent and unified set of Objective and key results that are all aligned to one High-level Objective. The more you go down the branches the narrower the Objectives and key results will become.
You can align the OKRs in two ways, cascading and laddering.
What does Cascade and Ladder mean?
Usually, at higher levels you will need to break a key result in multiple narrower key results. Cascading means converting a KR to an Objective so that it can have its own KRs.
Let’s say we have defined the High-level Objective as “Increase revenue to 200%.” and define three KRs for it as:
KR1: Improve staff satisfaction rate %10
KR2: Generate leads to 150%
KR3: Improve user rates to 4.8
Now, we decide to cascade KR2, “Generate leads to 150%”, to an object so that we can define specific KRs to achieve it as an Objective such as:
KR1: Design a referral plan for current clients
KR2: Find 3 new resources of lead generation
KR3: Create 5 new marketing campaigns

Laddering, on the other hand, is when you define an Objective for yourself or your team and you know that it also contributes to a previously defined KR, so you align it to it.
As in previous example, recognizing KR2: Find 3 new sources of lead generation, the Digital Marketing team can define the Objective “ Convert the website as a meaningful lead generation tool” for themselves and align it to the previously defined KR.

Cascade a KR
To Cascade a Key Result (KR), which means to convert it into a lower-level Objective with its own KRs:
Open the Objectives page in your workspace.
Locate the KR you want to cascade:
List view: Expand the KR's Objective to find it
Tree view: Scroll the page to find the KR.
Either view: Use the search bar on the top-right — select Key Result Name from the “Search by” dropdown and enter part of the KR’s name.
Click the Alignment icon (
) in front of the KR to open the Create Objective panel.
The Cascaded Key Result and its Objective counterpart share the same name and owner, so any changes to one will automatically update the other.Jump Between a Cascaded KR and Its Objective Counterpart
In List view, when a KR is cascaded, a (
) icon appears in front of both the KR and its Objective counterpart.
Clicking this icon allows you to jump from the KR to its Objective version and vice versa.
In Tree view, red downward arrows between nodes show cascades.
Remove a Cascade
When you cascade a Key Result, (
) icon, which was used to cascade the KR, will change to (
). By clicking on this icon you can remove the connection.
Note: Despite removing a Cascade connection, the Objective counterpart will remain as an independent Objective. If you want to remove the Objective as well you should go to the Objective’s setting " ⋮ " and select Done or Archive.Ladder an Objective
To ladder an Objective (i.e. align your objective to an existing KR), you can simply select the KR in the Alignment section while creating your Objective or later by editing your objective.

Opening the Alignment drop down, you will see a list of Key Results previously created along with their associated Objectives.
Jump Between a Laddered Objective and KR
In List view, when an objective is laddered, a (
) icon appears in front of both the Objective and its aligned KR.
Clicking this icon allows you to jump from the KR to its Objective and vice versa.
In Tree view, green upward arrows between nodes show laddering.
In the list view, when an Objective is laddered you can see
in front of both the Objective and its corresponding KR, which will help jumping from one to the other one. Click on this icon to jump from the Obj to its corresponding KR and vice versa.
Remove a Ladder
To remove a laddering connection between an Objective and KR, go to the laddered Objective settings " ⋮ ", click Edit and remove the Key Result in the Alignment field. Click Update to save the change.
